What are OKRs? A practical 2026 guide
OKRs (Objectives and Key Results) explained without jargon — origin, anatomy, common mistakes, and a quick-start template.

OKRs in one paragraph
An Objective is a qualitative goal that is ambitious, time-bound, and meaningful to your team. Key Results are 3–5 quantitative metrics that, if achieved, would mean the Objective is met. Teams set OKRs each quarter, check in weekly, and score at quarter-end on a 0.0–1.0 scale.
Why teams adopt OKRs
- Alignment. Everyone can see what the company is trying to do this quarter and how their work ladders up.
- Focus. If everything is a priority, nothing is. OKRs force a short list.
- Transparency. Scoring is public — teams know who is shipping and who is stuck.
- Outcomes over output. Key Results measure impact, not effort.
Anatomy of a good OKR
Objective: "Make our deploy pipeline boringly reliable."
- KR1: Reduce mean-time-to-deploy from 28 min to under 10 min
- KR2: Cut deploy-related Sev1 incidents from 4/quarter to 0
- KR3: Achieve 95 %+ green builds on main over the quarter
Notice the KRs are each measurable, each have a baseline and a target, and each are time-bound (the quarter).
Common OKR mistakes
- Writing KRs that are tasks ("Ship feature X"). KRs should be metrics; tasks belong in the backlog.
- Cascading OKRs top-down. OKRs work best when teams write their own and align them with the level above.
- Tying OKR scoring to compensation. Scoring becomes politics; teams set safe goals.
- Setting too many OKRs. 3 per team per quarter is plenty.

Frequently asked
How many OKRs should a team have?
1–3 Objectives per team per quarter, each with 3–5 Key Results. More than this dilutes focus.
Should OKRs be scored 1.0 or stretched?
Aim for 0.7. If a team consistently hits 1.0, the goals are not ambitious enough. If they hit 0.3, the goals are unrealistic.
Are OKRs the same as KPIs?
No. KPIs measure ongoing health. OKRs are quarterly bets that drive change. The two coexist.
